How to Run a Community That Keeps Members Paying

Engaged subscribers stay longer and pay more. Set up your community, run the weekly rhythm, and use the copy-paste posts that turn lurkers into members.

Your most engaged subscribers are also your most loyal. Here’s how to turn lurkers into an active community, in just 15 minutes a day.

What a community actually fixes

We know. So let’s start with what this actually fixes.

If you run an app on your own, your week probably looks something like this:

  • You answer the same five questions over and over, one DM at a time.
  • You post a workout and hear nothing back, so you have no idea if it landed.
  • Subscribers go quiet for weeks, and you only find out they left when the payment stops.
  • Your content is the only reason anyone shows up, and that’s exhausting.
  • You’re making content every single day, and most of it disappears in 24 hours.

A community helps with all of these at once. Your community is a tool that lets you coach everyone at the same time instead of one person at a time.

That’s also why it’s the best return you’ll get on your time inside the app. Ten minutes to set it up. Fifteen minutes a day after that.

It drives revenue through deeper transformations

Active communities on Playbook earn about 72% more revenue per subscriber than quiet ones.

Why? Engaged people work out more. People who keep working out stay subscribed longer. Subscribers who engage regularly in a community are about 35% less likely to cancel than silent ones.

But the money isn’t the full story. The story is that staying is what makes real results possible.

Nobody transforms in three weeks. They transform in six months. So:

Stay longer → work out more → see real change → stay even longer → tell people about it

Every turn of that loop makes the next one easier. Once someone starts seeing change, quitting gets much harder.

Community is what keeps that loop turning. A subscriber can work out anywhere. Your community is the one thing that ties the habit to you.

It gets you more back for your time: coaching at scale

This is the part most creators miss. Your community is the place where you can coach everyone at once, instead of just one person at a time.

Answer a question in a DM and you’ve helped one person. Answer it in your community and 500 people get the answer, plus the ones who join next month and scroll back to find it. Same effort. Very different return.

One rule that matters more than the rest

Your subscribers need to take part, not just join. The lurkers will cancel just as much as subscribers who never joined your community at all. A join by itself does nothing for you.

So here’s your north star:

Get lurkers to take part. Anything counts. Even once.

1. Enable your community

If you haven’t already enabled your community, here’s how to do it:

  • Open the creator app.
  • Go to the Social tab.
  • Tap Enable.
  • You can also manage this in Offers in your dashboard.
  • Done! Now your subscribers see a new Community tab on your profile.

2. Post a welcome message and pin it

Every creator should have one main pinned post. Explain what to expect here, where to start, and ask them to introduce themselves.

4. Post one easy question

This gets your first lurkers to post. A two second answer is the goal.

5. Make a schedule promise

Only about 1 in 5 creators does this, and it’s one of the best ways to bring people back.

New workouts drop every [DAY]. I answer your questions every [DAY].

Tip: Give your recurring posts a name while you’re at it. “Mental Gains Monday” is easier to remember than “my Monday post,” and people start watching for it.

Every post has one job: get a lurker to take part.

The five moves that pull lurkers in

  1. Use people’s names. When someone comments or posts, reply to them by name. That one word does more than a paragraph.
  2. Ask super easy questions. The kind anyone can answer in two seconds.
  3. Celebrate wins out loud. When others see it, they want in too.
  4. Refresh your pinned posts. Delete old codes and finished challenges today.
  5. Use @community only for real announcements. It sends a push notification to everyone, so save it.

End every post with one easy question

This is the habit that separates posts that get comments from posts that get ignored. Only about 1 in 4 pinned posts asks a question. Those are the ones people answer.

Ask. Don’t just tell.

The engagement ladder

Think of taking part in three rungs:

  • Rung 1: a reaction. You’ll see the count go up.
  • Rung 2: a comment. Now you can see who it is.
  • Rung 3: their own post.

Here’s the thing to know: you can’t see who reacted. You only see the number. So you can’t go chase individual reactors, which means the nudge has to live inside the post itself.

Do both asks in one post. “Tap the 🔥 if you’re in, and tell me your one goal for the week in the comments.” The reaction is the easy yes. The comment is the step up.

When someone does comment, that’s your opening. Reply with their name and ask one follow-up. When they post a photo, celebrate it out loud so the quiet ones see what happens when you speak up.

Catch them right after a workout

This is your single best moment.

Members work out before their first post 81% of the time. And they post more once they start. The workout is the on-ramp to your community.

Get them talking to each other

The best communities aren’t a coach talking to a room. They’re a room talking to itself. That’s the version that survives the weeks you’re slammed, and it’s what makes cancelling feel like leaving something behind.

Give stuff away

Small, cheap, and often beats big and rare.

  • Free coffee Wednesday: pick three people who posted a photo this week and send them a coffee.
  • Mini weekly challenge: share your gym outfit, your playlist, your go-to recipe. Random winner gets a gift card.

Why the mix matters

A community that’s all text posts goes stale fast. The mix is part of the job. Each format does something the others can’t, and rotating them keeps your feed feeling alive instead of like a bulletin board.

Video, face to camera

Talk to your phone for a few minutes. Post it.

They hear your voice. They see you mean it. It builds trust in a way typing never will, and honestly it’s faster than a written post you keep rewriting.

Use it for:

  • Answering the questions you collected this week.
  • Walking through the week ahead, and why you programmed it that way.
  • Breaking down form on the move everyone keeps asking about.
  • A quick “here’s what I’d do if you only have 20 minutes.”

You don’t need good lighting, a script, or makeup. Nine minutes of you actually answering real questions beats a polished 30 second clip every time.

Audio notes

This is the sneaky one, and it might be the best return on your time in the whole app.

No filming. No getting ready. No editing. Press record, talk for 60 seconds, post it. Do it on a walk, between clients, or right after your own workout.

It lands like a voice note from a friend, which is exactly why people listen to the whole thing.

Use it for:

  • A Monday morning pep talk before you start your day.
  • Answering one question properly instead of typing three sentences.
  • A “hey, I saw your posts this week and here’s what I noticed” note to the whole group.
  • Anything you want to say on a day you don’t feel like being on camera.

Rule of thumb: if you were going to type it, say it instead. If you were going to send it in a DM, post it instead.

Photos

Your feed needs faces and proof, not just words. Post the gym, the meal, the mess, the before and after (with permission), the screenshot of a subscriber’s win.

Photos also give lurkers the easiest possible thing to copy. When they see other people posting a sweaty selfie, posting their own stops feeling like a big deal.

Text posts

Your workhorse. Best for the thing you’ll do most: asking one easy question.

Keep it short. One idea, one ask. If a text post is getting long, that’s your sign to say it out loud instead.

Comments and reactions

Not glamorous, and it’s still the highest value five minutes you’ll spend. Reply to people by name. React to their posts. Ask one follow-up.

A community where the coach visibly reads the feed behaves completely differently from one where the coach only broadcasts.

Pinned posts

For anything you’d otherwise repeat forever: your welcome post, your FAQ, current program info, the current challenge. You can pin up to 5.

Livestreams

Lives don’t happen in the Community tab. You go live from the Livestream tab. But your community is what makes a live worth doing, in three ways:

  1. Presell it. Post the day and time, and ask people to bring questions or vote on the topic.
  2. Follow up right after. While it’s fresh, post what you covered and one question for the people who missed it.
  3. Park the replay somewhere subscribers can find it later, like a collection or a bubble, then point to it from your community.

Two pro tips: presell it hard, and start with one live a month before you promise a weekly one. A live you cancel costs you more than a live you never announced.

Mixing it up

Same message, new format, and suddenly the people who scrolled past it last week actually take it in. If Sunday’s plan was a text post last week, film it this week. If you always type your answers, record one instead.

Variety isn’t decoration. It’s how a feed stays worth opening.

Your simple week

This is the rhythm we recommend to every creator. It lines up with the weekly content calendar in the creator formula, so your community, your app content, your stories, and your emails all pull in the same direction.

FridayAudio note. Sixty seconds of encouragement, or one tip.

End of weekPinned reflection post. Two or three questions, and make one of them not about fitness.

Repeat it. The rhythm is the point. People come back because they know what’s coming.

The extras (the daily check-in thread, giveaways, lives) sit on top of this once it feels easy. Don’t start there.

How the Wednesday video works

This is the highest value 20 minutes in your week, so here’s the full play.

  1. Monday: collect questions. A form link works well because people ask honest things when it feels private. Comments work fine too.
  2. Wednesday morning: read through them and pick the top five themes. If you got a lot, drop the responses into an AI tool and ask it to group them into the five most common questions, then to suggest talking points for each.
  3. Film it. Face to camera, one take, no script. Answer all five. Nine minutes is fine. Longer is fine.
  4. Post it with a caption listing what you cover, so people can see it’s worth watching.
  5. Tell your Instagram you just did it, and point them to the app.

How much is enough?

The minimum that still works: the Sunday drop, the Monday ask, and the Wednesday answer. Three posts. Reply to comments within a day.

What great looks like: the full week above. Show up most days, even for five minutes, and reply the same day.

When you want to go further: launch the daily check-in thread, run a weekly mini challenge with a small gift, and add one live a month. Do these once the weekly rhythm feels automatic, not before.

Always: reply fast, especially to questions. You’re setting the tone. If you treat the space like it matters, so will they.

Where to promote it

Getting your community set up is half the job. The other half is making sure people know you have one, and getting them to tap in. Point this at the people who already pay you and the followers you already have. That’s where it works hardest right now.

  • Instagram and TikTok: post the ready-made assets, or film a quick selfie video about it.
  • Instagram stories: the easiest habit. Monday: “ICYMI, your workouts are up, and I’m answering your questions in my community on Wednesday.” Wednesday: “Just dropped a [X] minute video answering all your questions in my app community. Come join.”
  • Your email list: Sunday, tell them the workouts dropped and what’s coming. Wednesday, tell them the answers video is live.
  • Your sales page: show the community when people are deciding to subscribe.
  • During challenges: “I’ll be in the community with you, sharing bonus content.”
  • Your Facebook group, if you have one: use it to funnel people into the app.

  1. Think of it as coaching at scale. Answer once, help everyone, and let the answer keep working after you walk away.
  2. Keep your north star front and center. Get lurkers to take part. Anything counts, even once. A silent join does nothing for you.
  3. Set it up in about 10 minutes. Turn it on, pin a welcome post and an FAQ, ask one easy question, and promise a schedule.
  4. Run the week. Sunday you drop the workouts. Monday you ask for questions. Wednesday you answer them on camera. Small passes in between.
  5. Get them talking to each other. Culture posts, a daily check-in thread, and small giveaways keep the place alive on the days you’re busy.
  6. Use video and audio notes. They cost you the least and give you back the most.
  7. End every post with one easy question, and reply to people by name when they comment.
  8. Catch people right after a workout. That’s when they’re most ready to post.
  9. Tell everyone you have it. Your current subscribers and free followers are the audience.

Do that, and you keep more subscribers working out long enough to actually change.

The longer they stay, the more likely they are to get the transformation they came for, and the transformation is what keeps them, and sells for you.

The value is already sitting in the audience you have.
